Alright. Got it mostly done. Multiple posts incoming. Stand by.

To answer the above question, yes, you individually place every single feather. You have to clip off the fuzzy base and just glue down that top part that's visible.

I used spray adhesive. Start with the feathers up by the neck that are more bronze and don't have a black line. Then move down the bird getting feathers in order. You're trying to line up each row of feathers and slowly bend it around the outline of the fan, making sure there's some overlap so you don't leave a gap anywhere.

As you go around you get feathers that are progressively more iridescent and have a bolder black top edge. I actually pulled feathers from lower on the bird too quickly, and kinda ran out at this point. You can't go back and get more feathers from further up the bird because they don't match. But it's was able to find some feathers that matched pretty well from the tops of the wings and finished out the arc.

Next is the wings. Again, individually clipping and placing each wing. I wanted to line them up just like they were on the bird. You clip off the part that is going to be off the board and the part that is going to be covered by the next layer. I did cheat a little bit and used a section of feather a bit closer to the tip where it wasn't as bulky.

Same thing goes for the next layer - 1 feather at a time, trying your best to keep things lined up and spaced right. You don't use all the feathers. I stopped as I got close to the middle, because I knew i was going to run the back feathers down the middle from the fan

...I'm starting with a piece of 1/4" ply cut 28" square. It's going to be quite large - just over 3ft corner to corner...

I'm starting a variation of one of these that will include the beard and spurs. One tip I read mentions ensuring the background is black/dark so that it doesn't show through any gaps in the feathers. The other thing I'm discovering is how adjustments need to be made for the thickness of the feather shafts. It appears likely that there will be very little LENGTHWISE overlap of feathers so that the thicker part of the shafts can be clipped and allow the whole thing to lay flatter.

I almost f*d up the fan big time. I should have put the background feathers a little bit tighter, and should have placed all the main fan feathers before I started gluing. I started to wind up with gaps and had to get creative with placement to make it look like a complete fan.
Then the next layer of feathers, and the next, and the next, all the way down. Whole thing took about 4hrs.

I'm mostly happy with how it turned out. I wish I had been a bit more careful with measuring out feather placement on the wings - the asymmetry really stands out to me. Likewise, when I was looking at how the feathers laid at the bade of the fan, they seemed pretty haphazard - however, I think my placement was a bit too haphazard (I was getting tired) and doesn't look as clean as the example pic I was working off of.
 
I did one for one of my toms I killed last year. It took me right at 16 hours. The frame is made from rough cut cedar 1x4 and 1x2 from home depot! 20250514_175332.jpg20250424_175027.jpg20250424_212105.jpg
